Muutostyöprosessin kehittäminen Lean -menetelmin

Abstract

The purpose of this thesis is to develop the modification process the first part of Teollisuuden Voima Oyj using Lean methods. The main focus of the study is research in the beginning flow of fluency of the modification process from the perspective of the organization. The purpose of the study is to identify the obstacles and challenges that hamper the beginning of the change process from the point of view of the processor or process participant of the change process. This Master thesis includes the Lean-philosophy and its application to the development of the Teollisuuden Voima Oyj's modification process. The Master thesis also included interviews and group works within the company from the leaders up to customer's service. Interviews and team workshops examined the current operation of the modification process and its inactivity. In the group workshops, the problems encountered in the change process during the interviews were effectively solved using the A3-problem solving tool. The Master thesis will also investigate the information systems in use. As a result, the Lean-thinking model and tools will be integrated as part of Teollisuuden Voima Oyj's modification process. The operation of the modification process was improved by making modifications to the operating methods and developing the information systems in use and prioritizing. The information received from personal chats and group work was taken into account when making development work. The research shows that the management of the expert task emphasizes the importance, fluency, measurement and management of results. As a result of the work, implementation is also a new tool for TVO for problem solving situations.

Tämän diplomityön tarkoituksena on kehittää Teollisuuden Voima Oyj:n muutostyöprosessin alkuosaa Lean-menetelmiä hyödyntäen. Tutkimuksessa pääpaino on syventyä muutostyöprosessin alkuosan sujuvuuden kehittämiseen organisaation perspektiivistä. Tutkimuksen tarkoituksena on tunnistaa ne esteet ja haasteet, jotka vaikeuttavat muutostyöprosessin alkuosan toimintaan muutostyöprosessin asiakkaan tai prosessiin osallistujan näkökulmasta. Työssä suoritetaan tarkastelua, jossa tutkitaan Lean-filosofiaa ja sen soveltamista Teollisuuden Voima Oyj:n muutostyöprosessin kehittämiseen. Teoreettisen tarkastelun lisäksi tutkimus pitää sisällään yrityksen sisällä tehtäviä haastatteluja ja ryhmätyöpajoja yrityksen johdosta aina palveluasiakkaisiin asti. Haastatteluilla ja ryhmätyöpajoilla tutkitaan nykyistä muutostyöprosessin toimintaa ja toimimattomuutta. Ryhmätyöpajoissa ratkotaan käytännössä haastatteluissa esiin tulleita muutostyöprosessissa havaittuja ongelmia A3-ongelmanratkaisutyökalua apuna käyttäen. Lisäksi työssä tutkitaan myös käytössä olevia tietojärjestelmiä. Työn tuloksena integroidaan Lean-ajattelumallia ja -työkaluja osana Teollisuuden Voima Oyj:n muutostyöprosessia. Muutostyöprosessin toimintaa parannetaan tekemällä muutoksia toimintatapoihin ja kehittämällä käytössä olevia tietojärjestelmiä sekä priorisointia. Henkilöhaastatteluista ja ryhmätyöpajoista saatu informaatio huomioidaan kehitystoimenpiteitä tehtäessä. Tutkimustyössä esille nousee asiantuntiatyön johtamisen, sujuvuuden, mittaamisen ja tuloksien tärkeys. Yhtenä työn tuloksena implementoidaan lisäksi uusi työkalu TVO:lle ongelmanratkaisutilanteisiin.
