Tiivistelmä
Diplomityön tavoitteena oli kehittää keskisuuren korjausrakentamiseen erikoistuneen rakennusyrityksen jälkilaskentaa siten, että toteutuneista hankkeista kertyvää kustannustietoa voitaisiin hyödyntää aiempaa systemaattisemmin yrityksen toiminnassa ja päätöksenteon tukena. Työn lähtökohtana oli havainto, että yrityksessä syntyy paljon kustannus-, raportointi- ja kokemustietoa, mutta tiedon hyödyntäminen jälkilaskennassa, riskienhallinnassa ja johdon päätöksenteossa ei ollut vakiintunut systemaattiseksi prosessiksi. Tutkimuksessa tarkasteltiin, miten jälkilaskenta-aineistoa voidaan jalostaa vertailukelpoisemmaksi informaatioksi ja millaisia rajoitteita tiedon käytettävyyteen liittyy.
Tutkimus toteutettiin monimenetelmäisenä tapaustutkimuksena, jossa yhdistettiin kirjallisuuskatsaus, puolistrukturoidut asiantuntijahaastattelut ja määrällinen jälkilaskenta-analyysi. Haastatteluiden avulla selvitettiin yrityksen laskentatoimen ja jälkilaskennan nykytila, sekä yrityksen tunnistettuja kehitystarpeita. Jälkilaskenta-analyysissa tarkasteltiin 15 valmistuneen korjaushankkeen tavoite- ja toteumakustannuksia talo 80 -litterointijärjestelmän mukaisesti. Aineistosta selvitettiin suhteellinen poikkeama, painotettu poikkeama, keskihajonta, sekä käyttö- ja yhteiskustannusten työn intensiteetti.
Työn tulokset osoittavat, että kohdeyrityksellä on erinomaiset edellytykset jälkilaskennan kehittämiseen, sillä yrityksessä syntyy runsaasti kustannus- ja kokemustietoa. Keskeisten haasteiden havaittiin olevan samansuuntaisia kuin aiemmassa kirjallisuudessa havaitut ongelmat. Haasteita ei ole tiedon puute, vaan tiedon hajanaisuus, analysoinnin puute, henkilöityminen ja tiedon puutteellinen palautuminen organisaation käyttöön. Haastattelussa havaittiin, että yrityksen jälkilaskenta ei muodosta palautesilmukkaa tuotannon ja laskennan välille. Lopetuspalaverit toimivatkin jälkilaskennan keskeisenä foorumina, mutta niiden oppimisvaikutus jää rajalliseksi, jos niiden taustalla olevia syitä ei analysoida.
Jälkilaskenta-analyysi osoitti, että kustannuspoikkeamia voidaan tunnistaa sekä littera-, että pääryhmätasolla, mutta poikkeamien syitä ei voida päätellä pelkästään numeerisella tarkastelulla. Tulosten tulkinta edellyttää hankkeiden vertailukelpoisuuden, lisä- ja muutostöiden, urakkamuodon, teknisen sisällön ja laskentatoimen perusongelmien huomioimista. Työssä erityisesti käyttö- ja yhteiskustannusten tarkastelu työn intensiteetin avulla osoittautui kiinnostavaksi, sillä osassa kustannusryhmissä hajonta oli suhteellisen vähäistä, mikä voi tarjota yritykselle uuden näkökulman yleiskustannusten hinnoitteluun. Kuitenkin aiheuttamisperiaatteen epäyhtenäinen toteutuminen heikentää jälkilaskentatiedon tulkittavuutta ja käyttöarvoa tarjouslaskennan tukena.
Työn johtopäätöksenä voidaan todeta, että jälkilaskennan kehittäminen ei ole pelkästään laskentamallin kehittämistä ja käyttöönottoa, vaan se on moniulotteisempi tiedon tuottamisen, kohdistamisen, analysoinnin ja jakamisen kehityskohde. Jälkilaskennan arvo syntyy vasta silloin, kun hankkeiden data on analysoitu informaatioksi ja opit palautetaan organisaation käyttöön. Työssä esitetään lisäksi kohdeyritykselle kehitysehdotuksia työn havaintojen perusteella. The objective of this master’s thesis was to develop the post-project cost analysis practices of a medium-sized construction company specialising in renovation construction, so that cost information accumulated from completed projects could be utilised more systematically in the company’s operations and decision-making. The starting point of the study was the observation that the company produces a large amount of cost, reporting and experiential information, but the utilisation of this information in post-project cost analysis, risk management and management decision-making had not yet become an established systematic process. The study examined how post-project cost data can be refined into more comparable information and what limitations are related to the usability of this information.
The study was conducted as a case study combining a literature review, semi-structured expert interviews and a quantitative post-project cost analysis. The interviews were used to examine the current state of the company’s management accounting and post-project cost analysis practices, as well as to identify recognised development needs. The post-project cost analysis examined the target and actual costs of 15 completed renovation projects according to the Talo 80 cost coding system. The data were analysed using relative deviation, weighted deviation, standard deviation and work intensity for site operating and general site costs.
The results show that the case company has excellent prerequisites for developing its post-project cost analysis, as the company produces a substantial amount of cost and experiential information. The key challenges identified in the study were similar to those recognised in previous literature. The main challenge is not the lack of information, but rather the fragmentation and personalisation of information, as well as its insufficient transfer back into organisational use. The interviews showed that the company’s post-project cost analysis does not currently form the feedback loop between production and cost estimation. Project close-out meetings serve as the central forum for post-project cost analysis, but their learning impact remains limited if the underlying causes of deviations are not analysed.
The post-project cost analysis showed that cost deviations can be identified at both cost code and main cost group levels, but the causes of the deviations cannot be determined through numerical analysis alone. Interpreting the results requires consideration of project comparability, additional and variation works, contract type, technical content and the fundamental challenges of accounting. In particular, examining site operating and general site costs through work intensity proved to be an interesting approach, as some cost groups showed relatively low variation. This may offer the company a new perspective for pricing these costs. However, the inconsistent application of the causality principle weakens the interpretability of post-project cost data and its value in supporting tender cost estimation.
The conclusion of the study is that developing post-project cost analysis is not merely a matter of developing and implementing a calculation model, but a broader development issue related to producing, allocating, analysing and sharing information. The value of post-project cost analysis is only realised when project data are analysed into useful information and the lessons learned are returned to organisational use. Based on the findings, the study also presents development recommendations for the case company.
